The action itself lasted only minutes but the escape had a flaw. As the train halted, the raiders forced open the guard's van, dragged out the treasury bags, and broke them open โ carrying off roughly four to five thousand rupees, a modest haul that would prove costly. In the confusion Manmathnath Gupta's pistol went off and killed a passenger, turning the robbery into a case of murder as well. Then came the mistakes that undid them: a dropped shawl traced to a Shahjahanpur cloth shop, careless spending, and informers. Within weeks the police swept up dozens across the United Provinces. Bismil was arrested on 26 September 1925; Ashfaqulla, who stayed on the run longest and reached Delhi, was betrayed by a friend and taken in 1926. The Kakori Conspiracy Case opened at Lucknow and ground on for months, a showpiece prosecution meant to break the revolutionary network. The accused turned the courtroom into a stage, arguing their politics openly. In April 1927 the judgment came: death for Bismil, Ashfaqulla, Lahiri and Roshan Singh, and long transportation or imprisonment for many others. Appeals and mercy petitions, including public pleas, failed to move the government.
